angle of attack with hybrid irons

Just made a new set of XDS hybrid irons 3 - sw.  The soles on all of the clubs are very wide and have rails.  I have been really happy with the 3 - 8 but am having problems with the shorter clubs as far as poping up and not getting controlled distance.  The shafts are all spine aligned and I can see the difference in ball flight but the AW and SW don't go unless I take a full swing.  Don't seem to be able to finesse the shots.  Any suggestions on ball position and angle of attack??
