Iron distance off tee

Can't speak to your swing specifically, but I can tell you what I do. When I 'tee up' a short iron, the tee is there to basically provide a stable launch platform. I place the tee almost flush with the ground so the ball is just sticking above the grass. No more. I take a normal swing like I would if the ball was on the ground, and this results in the tee getting bent forward and the divot starts at or just forward of the tee. This gives me no less or maybe a yard or two more distance.

While a video would be best to pinpoint what's really going on, you may be flipping (which adds loft) or you could be teeing it too high and swinging "underneath" it causing contact to be too high up on the face.
