I played ping eye 2 irons for 20 years. Had them reshafted at D3 swingweight.  I always seemed to know where the club head was.  I switched to a set of callaway x12 irons that are supposed to be close in swingweight but with regular flex shafts.  The x12 irons feel lighter headed and I lose the clubhead in my swing sometimes. My question is. Should I try just adding lead tape to increase the weight. Or could the lighter shafts be my issue.  I hit the callaway irons really well but it’s coming down to a feel issue for me.  Any suggestions?

Before you go adding lead tape to the heads; check out a few other things.  Are the clubs the same length?  Are the grips the same weight?  How close are the total weights?  Are the bend points roughly the same?  Answering these questions will give you a better idea of what may be responsible for the different feel.  

P.S.  Have you measured the swing weights of the Callaways?

Stock X12s would have come in at D2. Maybe they are short. Maybe you just need to spend some time with them. What shafts were in the Pings after you reshafted?

In my experience, a club with a heavy shaft at D3 will feel different than a club with a light shaft at D3, Maybe you need your new clubs to be D4 or D5
