It sounds like you're already on the way to fixing this problem but I couldn't agree more with the keeping the head still and listening to the ball go in from short range advice. My input? Try videoing yourself on the putting green, see how it looks. Does your head still move? Is the putter head moving smoothly through impact, in a straight(ish) path? Sometimes the simplest things can be easy to see once you actually get a chance to watch yourself in action. If you find that putting on the practice green is different to that on the course then ask a friend to video you short putting on the course. Most importantly short putting is all about confidence, you have to find a way to improve your confidence as you get closer to the hole. That may be by practicing a certain way, getting better at actually picking a target (you'd be amazed how many golfers just aim "at the hole"!) some folk like to change the grip or even putter itself. I'm a big fan of putting drills. I agree, mentally your head has to be in the right place about putting before there is any point standing there for hours practicing stuff but I rarely see people practice how I would call 'properly'.

While practicing the other day I started keeping my head still and it made the difference. It's amazing how easy it is to fall out of that and move it.
