Any idea what I am doing wrong?

My problem is when I try to hit a draw. I aim my feet and shoulders right of the target. Then I point the clubface right at the target. The problems is that 25% of the time I hit a nice draw. The other 75 % I either hit it straight or it goes far right without ever returning to near my target.

Anybody has any idea what i'm doing wrong?

Your set up is correct. Are you swinging along your aim line, the one created by your feet and shoulders? Or are you swinging along your target line, where the club face is pointed? Make sure you do the 1st, swing along your aim line, which is to the right of the target.

If your ball is starting on the correct line, but not curving the direction you want, it means the clubface is not aligned at impact. You need to work on your release. I am guessing your normal shot is slice, with the ball starting straight, but curving off to the right. Work on rolling the forearms to release the club through impact and make sure the club gets back to square. It's a timing thing, but once you get used to doing it, you'll see better contact and better ballflight.

Try swinging with your eyes closed to prevent yourself from looking at the shut clubface and maybe without knowing or trying it you are swinging on the path of the clubface rather than your shoulders.
